How DIY Employee Benefits Drain Your Time, Money, and Team Morale

Most business owners think offering a few perks or reimbursing the occasional expense is enough. But the reality is, running employee benefits on a DIY or ad hoc basis often leads to unexpected admin work, higher taxes, and benefits staff don’t actually value.

Over 37,200 Canadian employers and employees have found a better way—saving time, money, and morale.

By Chris Biddeson, Employee Benefits Expert

The late-night call that every business owner dreads

It was 11 p.m. when Darren*, owner of a 14-person precision-engineering firm, rang my mobile.

"Chris, I’ve just lost Melissa—my supervisor of 8 years!

She took a job across town because their benefits actually cover her son’s asthma meds."

He became increasingly paranoid that others were planning to resign

Costs have gone up… Margins were tight…

And now his most reliable employee was walking out the door over a benefit he assumed cash bonuses already handled.

That conversation set off a chain reaction: we audited the hidden admin hours, the payroll mark-ups and the tax dollars Darren’s team were bleeding every month…

All because “ad-hoc” perks and free gift cards felt easier than a proper plan.

The five findings from that audit are below, and they may be costing your business more than you realise.

5 Things That Business Owners Often Learn Too Late

1. Your Team Values Real Support
(Not Pizza Fridays or Coffee Cards)

50% of Canadians would switch jobs for better benefits (Robert Half, 2024).

Not one mentioned pizza Fridays.

Nearly everyone picked health cover their families could actually use.

After all, prescription costs keep climbing, and not every condition is well covered by insurance. Plus, wellness memberships are now a must‑have for most workers.

Check‑in: When did you last ask whether your crew even wants the perks you pay for?

Darren never asked his staff until Melissa left.

Wondering if your team might be missing out too? Take the 2-min quiz for instant insights.

2. Admin Overload: the Silent Time‑Sink

Canadian SMBs lose an average 21 hours every week to admin across multiple systems (ADP Canada & Canadian HR Reporter, Apr 23 2025).

This includes chasing receipts, being hours on the phone with rejected insurance claims, and double checking benefits expenses against CRA tax codes.

That’s time you could spend serving customers or growing revenue.

Watch for: Are you staying late or skipping breaks just to finish admin tasks?

Darren was often overwhelmed because hew was administering his own perks, often spending hours for documentation.

3. Overpaying for Taxes

A single $3,000 family health-care bill handled as a cash bonus costs far more than face value, after tax.

Tax Savings: ≈ $1,330 (~30 %)

Route the same $3,000 through a CRA-approved Health or Wellness Spending Account and you pay exactly $3,000—no payroll deductions, 100 % deductible.

Step Amount
Gross salary required to leave $3,000 after tax (assumes 25 % combined fed + AB marginal rate) $4,000
Employer CPP (5.95 %) + EI (2.38 %) on that salary +$328
Total employer outlay ≈ $4,328

Even a 5-person team with similar annual claims would keep $6,500+ in the business instead of the taxman.

Quick audit: Which of your current reimbursements could be channelled through an HSA or WSA instead?

Darren’s company was paying 30% more for perks, which could have otherwise been saved.

4. “Ad Hoc” Promises Get Messy, Fast

Covering perks or costs out of your own pocket by e-transfer might feel generous… until you lose track.

Self‑audit: Do any of these sound familiar?

  • “Email me the bill and I’ll sort it.”
  • “We’ll reimburse that next pay‑run.”
  • “Remind me what we covered last time?”

If you ticked one, you’re likely bleeding time and tax savings.

5. There Are Simpler, Modern Ways to Offer Benefits

You don’t need a bloated insurance package or a huge HR team. You don’t even need a dedicated admin staff just to handle benefit claims.

There are tools made for small business owners that make perks flexible, easy, and actually used.

Imagine offering benefits this effortlessly:

  • Flexible: you set the cap – staff choose how to use it.
  • Zero paperwork: snap‑a‑receipt claims via mobile.
  • Predictable: no surprise premium hikes.
  • CRA‑approved: 100 % deductible for you, tax‑free for staff.
  • 15‑minute set‑up: done between coffee and your next call.
